What Is a Level 10 Meeting? The Complete Agenda and Guide

Most leadership teams run meetings that score a 5 or 6. The Level 10 Meeting (L10) fixes that. A fixed 90-minute weekly agenda where every minute is allocated and every issue is resolved before the team leaves the room.

The full L10 agenda

The order matters. Each section feeds the next. Teams that skip or reorder sections consistently get worse results in IDS.

Each person shares one piece of good news: personal or professional. The goal is not bonding. The goal is presence. A team that is mentally in the room runs a faster, sharper IDS. If something comes up that needs solving, add it to the Issues List and move on.

If it needs solving, add it to the Issues List.

What teams say after switching to the L10 format

We were running 90-minute meetings that ended with no decisions and a follow-up meeting scheduled to finish the conversation. The L10 format fixed that in the first week. Everything goes to the Issues List and gets solved in IDS.

The sections before IDS felt like housekeeping the first time we ran it. Now I understand the design. By the time we reach IDS, everyone knows what is off track. We are not catching up during the meeting. We are solving.

How to run your first L10 meeting

Before

Prepare three things

Set up your Scorecard with 5-15 measurables, each with a named owner and a weekly target. Write 3-5 Rocks per person using the SMART format: Specific, Measurable, Achievable, Relevant, Time-bound. Ask each team member to submit their top three issues before the meeting starts.

During

Follow the agenda exactly

Use a timer for every section. When a conversation belongs in IDS, say 'Issues List' and move on. Take two minutes at the start to explain the format. The team will trust the discipline faster if they understand why it exists.

After

Send the recap within an hour

List every To-Do, owner, and deadline from the session. In EOS One this generates automatically at the end of every meeting. If ratings are below 7, identify which section broke down and fix it before the next session.

Common mistakes and how to fix each one

Discussing issues outside IDS.

Fix: Any time discussion starts outside IDS, say "Issues List" and move on. No exceptions for the first month.

Rocks that cannot be assessed in one word.

Fix: Every Rock should answer "how will we know we did this?" before the quarter starts.

The same issue appearing three weeks in a row.

Fix: Review any issue that has been on the list for more than two weeks at Conclude. Either solve it or acknowledge it needs a different approach.

Wrong people in the room.

Fix: If someone cannot contribute to solving the issues discussed, they do not belong in that L10. Right size: 4-7 people.

Skipping Conclude.

Fix: The team leaves without a shared To-Do list. Half the actions are forgotten by the next session. If you are running long, cut IDS. Never cut Conclude.
